How to increase sales: find your lever first

1. Where do you want more sales?

2. Five questions, in the order the levers stand on each other

  1. Operations. Were your top items in stock every day of the last 30?
  2. Pricing. Is your price within about 5% of the closest alternative a shopper sees?
  3. Assortment. Do you sell the sizes, packs and variants your best sellers' buyers ask for?
  4. Visibility. Are visits or sessions up against the same weeks last year?
  5. Ratings. Do buyers rate or review your top item well (4.2 stars or better where stars show), with no complaint repeating?

Every answer starts at yes. Tap the ones that aren't true for you.

Showing the result when all five are yes. Change any answer above and it updates.

Pull first: Visibility

When the first three hold, growth comes from more of the right people finding you.

  1. Write down your top 3 search terms per channel and your rank on each, weekly.
  2. Move ad spend toward the channel whose margin can pay for it, whatever its cost per click.
  3. On Amazon: Check organic rank on your top 3 terms and Sponsored Products spend by campaign, week over week.

Watch: Sessions by channel, organic rank on your top 3 search terms, and ad spend against the margin of the channel it buys.

Part 1

Why one lever, and why this order: an early break caps every lever after it

  • Five levers move sales on any channel: operations, pricing, assortment, visibility and ratings. The method and its 21 sources are in the Growth Loop.
  • Each of the 5 feeds the next. In stock and fairly priced, a product converts and earns rank. Found by more people, it collects reviews that say what to fix next.
  • So the finder asks in loop order and stops at the first of the 5 that fails. A stockout caps what a better price or more ads can do.
How the finder picks your lever The 5 questions run in loop order: Operations, Pricing, Assortment, Visibility, Ratings. A yes moves to the next lever. The first no is the lever to pull. If all 5 are yes, the answer is Visibility. Operations no Pull Operations Pricing no Pull Pricing Assortment no Pull Assortment Visibility no Pull Visibility Ratings no Pull Ratings A yes moves right. All 5 yes points at Visibility.
The finder's logic across its 5 questions, left to right. "Not sure" counts after every "no": if nothing is a no, the first "not sure" is the lever to measure.

Part 2

Read the result: the first no, then the first not sure

Do this first

  1. Do the 3 actions on the card this week.
  2. Copy the link to your answers and reopen it next quarter.
  3. Run it once for each channel you sell on, since each can break on a different lever.
  • When every answer is yes, growth comes from Visibility: more of the right people finding you.
  • When you're not sure, measure that lever first, because a lever you can't see is one you can't rule out. The sales drop check and the channel scorecard turn your own numbers into that answer.
  • Selling into stores? The retail velocity calculator ranks each SKU by units per store per week.
  • It's only as good as your 5 answers. It reads what you tap and never sees your numbers.

Want it measured, not guessed?

Our monthly report runs on your numbers. It measures all 5 levers on every channel, finds the one leaking most, and ranks what to do first with an owner and a date. You send each channel's standard export, such as Amazon's Sales and Traffic report and Shopify's orders export, and we never log in. The first month is free, and it ends on its own.
